A major global sporting goods retailer was running its headless e-commerce platform on AWS, and the cracks were beginning to show. Cold start latency was degrading the customer experience at critical moments, while scaling constraints, dependency management issues, and limited execution time were hampering engineering agility. Monitoring and debugging capabilities were insufficient for a platform of this complexity, availability issues created commercial risk, and the cost of maintaining the AWS estate was increasingly difficult to justify against the performance it delivered. The business needed a more capable, cost-effective foundation for its global e-commerce operations.

Solution

We managed the complete migration of the headless e-commerce platform from AWS to Google Cloud, delivering the programme on time and within budget without disrupting live trading. The new infrastructure was architected for performance and scalability from the outset, with Compute Engine providing flexible processing capacity, Cloud Storage underpinning a resilient data layer, and a modernised CI/CD pipeline accelerating the team's ability to ship and iterate. Alongside the technical migration, we worked closely with the client's engineering team to embed cloud-native practices and build the internal knowledge needed to sustain long-term innovation.
